This client faced significant obstacles in their digital advertising strategy. They lacked effective testing techniques and were stuck in a cycle of repeating the same ads, leading to stagnation in their campaigns. A critical issue was the absence of new visual testing, limiting the potential impact of their ads. Additionally, their ad account structure was fraught with problems, including too many campaigns, overlapping performances, and illogical budget management.

The Strategy

Our approach with this client began with a fundamental restructuring of their ad account using the Vilcabamba method. We conducted an in-depth benchmark analysis, identifying a Facebook ROAS benchmark of 1.8x. With this understanding, we crafted a strategy to achieve a 3.5x ROI, positioning the client for profitability and scalability. Our comprehensive strategy encompassed customer persona analysis, competitor research, and copywriting enhancements to deeply understand the client's market, their customers' needs, and preferences. We embarked on rigorous testing of various visuals, hooks, formats, and copies, leading to significantly improved results. Our graphic designers worked closely with the client to produce a new batch of visuals every week optimized for performance marketing, setting the stage for effective scaling.

The Results

Our engagement with the client yielded profound and educational outcomes in digital marketing strategy and fulfillment management. Initially, the client's revenue stood at 7443 EUR per month. The first phase of our strategic scaling in November dramatically increased order volumes, pushing beyond the client’s fulfillment capabilities and leading us to temporarily pause the ads.

Once these fulfillment challenges were addressed, we initiated a second phase of scaling. By January, just before Valentine’s Day, we successfully increased the monthly revenue to 173,314 EUR, with February's ambitious target set at 350,000 EUR. However, the client faced difficulties again in handling the large volume of orders. This led to delayed deliveries and customer complaints, culminating in a significant penalty and restriction from Facebook, particularly affecting Valentine's Day orders.

This scenario underlined the critical importance of a robust and responsive supply chain in high-growth scenarios. It also led to a pivotal change in our approach. We now integrate a vital step in our client onboarding process, assessing their readiness for rapid growth and ability to manage large order volumes. This proactive measure ensures that our future scaling strategies are in harmony with the client's operational capabilities, aiming to prevent similar challenges and fully capitalize on the brand’s growth potential.

Through this experience, not only did we enhance the client's revenue and help them understand their target audience and effective ad formats, but we also gained invaluable insights into the integral role of fulfillment processes in successful scaling operations.
